The method

How we run an engagement.

Every engagement is the same three moves in the same order, and the first one is a conversation, not a questionnaire. What changes between companies is what we find — never the shape of the work.

We map how decisions actually get made

Two or three working sessions with the people who decide. Not a discovery deck: we sit with the leadership team and write down who decides what, what each decision waits on, and where work stops moving. Most of it is already known by somebody in the room — it has just never been in one place, with owners.

A decision map, an owner for every stream of work, and an honest list of what is currently nobody’s job.

We install the workspace, live, in week one

Your workspace goes up before the analysis is finished, because a model of how you work that nobody uses is a document. From the first week, meetings and forwarded threads land in it and come back as proposals your team approves. The operating model takes shape on the board rather than in a deliverable.

We put agents to work, with a gate

Agents get named jobs, defined outcomes and a review gate. What an agent proposes joins the same queue your team already works; what it may change outright is a short list you grant it, under the name of the person who granted it. Your people are trained to delegate, to review, and to raise the bar on what they trust it with.

Then it runs

A weekly rhythm: a brief on Monday, a recap on Friday, and a working session at the cadence the work needs. Every cycle more work moves onto the system. We stay until the model holds without us in the room — that is the goal, and we will tell you when we think you are there.

  • The people who actually decide, in the room, for the sessions.
  • One person inside the company who owns the rollout with us.
  • Permission to see the real work — the messy threads, not the tidied summary.

On confidentiality

We do not name clients, show client screens, or use one engagement’s material in another. Every product screen and example on this site is invented content in the real interface, for that reason — the only names you will find are our own backers and where we have worked.
